Consulting for a transformation program is the governance layer, and the documented work here shows where a governance engagement went after the workshop. Merantix Momentum has run Hamburg's AI innovation and governance process for the InnoTecHH fund since 2022, with 120-plus use cases evaluated in 2023, 19 in development and 8 scaled; at ams OSRAM it reports an AI center of excellence operational within three months, 30-plus use cases validated and 900-plus staff trained in 2022. Its Siemens Energy engagement is the other shape: a roadmap from 100-plus candidate use cases in a two-day workshop, two of three lighthouse cases taken forward. Babel was awarded the governance and monitoring office of the Andalusia AI Center in November 2025, covering use-case inventories, risk evaluation and EU AI Act compliance, too recent to carry a record. The sorting question is conversion: of the use cases a governance process evaluated, how many reached production, and who ran the office in year two. Hamburg's program publishes that arithmetic; ask every other candidate for theirs. Separate AI consulting from digital-transformation consulting. Babel's case library leans to data warehouses and BI, ELCA Informatik's published stories describe process digitalization with no AI technique, and Netcompany's e-EFKA program is rules-driven automation.
